Two businesses under one roof running on different clocks. Engineered fire pump houses coming out of the fab shop on long lead times, and a distribution side that moved in days. One quoting culture served both, which meant it served neither.

What was actually wrong

Sales quoted whichever date the customer wanted to hear and the shop absorbed the difference. From the outside that looks like a sales problem. It wasn't. The best reps had quietly stopped pushing, because they were spending most of the week apologizing for dates they hadn't set, and a rep who's lost confidence in the promise stops making it.

Underneath that, territories had been drawn on a map instead of on how customers actually bought. Two people called the same account. Whole segments belonged to nobody.

What we did

  • Put the promise and the schedule on the same number. The people making the commitment and the people keeping it reviewed one weekly figure together, which ended the argument by making it visible.
  • Rebuilt territories around buying behavior. Fabrication customers and distribution customers buy differently and needed to be sold to differently.
  • Separated the quoting logic. Long-lead engineered work stopped being quoted like stock.
  • Grew the payroll, and moved a few people out. The math got fixed by removing the constraint, not by cutting cost, and headcount went up substantially across those eighteen months. A handful of people did leave. They were the ones doing real damage to the teams around them, and leaving that in place would have cost us the people we needed.

What moved

Revenue went from $35 million to $74 million inside eighteen months, and it held, because the capacity to deliver it went in before the orders arrived. Growth that outruns operations shows up as margin erosion and customer churn two quarters later. This one didn't.
