Operational turnaround for businesses going the wrong direction

Margin slipping. Good people leaving. Every fix holding for a month and then coming apart again. Most turnaround work fails because it treats the symptom visible on the surface instead of the constraint underneath it, and the symptom keeps coming back.

We steady the business first so there's room to think, then find what's actually causing the problem, then rebuild it. The order matters. You can't diagnose a company that's on fire.

The sequence

  • Stabilize. Cash, schedule, and the two or three things bleeding fastest. Nothing structural gets touched until the business can breathe.
  • Find the constraint. Usually one thing governs the whole system, and it's usually not the thing everyone's arguing about. Finding it means talking to the people doing the work, not reading the reports about them.
  • Rebuild it. Process, ownership, and numbers that prove it's working, built so the improvement survives our leaving.
  • Hand it back. To named people who've been trained to run it and who understand why it works.

Why we don't start with a headcount cut

Sometimes it ends up being necessary. It's almost never the right place to start, and starting there is how a struggling company becomes a failing one.

The people who know where everything is are the same people who can tell you what's wrong, usually inside the first week, because nobody has ever asked them. Cutting them takes the knowledge out of the building and takes the honesty with it. Everyone still there watches what happened and stops volunteering anything.

What changes when it works

Margin and turnover are the obvious markers. The one worth watching is quieter. At some point problems stop arriving as surprises, because the cadence surfaces them a week before they cost money. That's what keeps the numbers from sliding back once we're gone.
